For a long time, chat on TheTaleTribe worked in a way that embarrasses me a little now. Every single time you sent a message, the backend would go read every chapter, every character, every place, every plot note attached to your story, and ship the whole thing to the model as context. It worked. It felt like it was reading your whole book because, technically, it was. And for the handful of short test stories I was using during development, it was fine, fast enough, cheap enough, nothing to worry about.
Then I started actually writing a longer story on the platform myself, the way a real user would, and I watched it slowly fall apart. Every message got a little slower. Every chat reply cost a little more. I remember doing rough napkin math on what this would look like for someone with a sixty chapter novel, sending sixty chapter bodies to the model on every single chat message, and just sitting there for a second going, this cannot be how this works at scale. It would have gotten expensive and slow well before anyone got to write a real novel on here, which is sort of the entire point of the app.
Retrieve, Don’t Recite
The fix was to stop sending everything and start retrieving only what actually matters. Instead of shipping the whole book on every message, chapters and character notes get chopped into small chunks and turned into a kind of searchable index once, at the moment you save an edit, not every time you chat. When you actually send a message, the system just goes and finds the handful of passages that are relevant to what you asked and sends those instead, plus a small always-on summary of the current scene and cast. The cost of understanding your story got moved from “every message” to “only when something changes,” which is a completely different shape of bill.
The best part is that the price of a chat message stopped caring how long your book is. A three chapter story and a hundred chapter story cost roughly the same amount to chat about now, because the system isn’t reading the whole thing anymore, it’s just searching a small index for the right handful of paragraphs. I also made sure that even your autosaves, which fire constantly while you’re typing, don’t trigger dozens of re-indexing passes — all those rapid saves get collapsed into roughly one real update about five minutes after you stop typing, so the cost of editing didn’t explode either.
The Slow First Message
There’s one honest downside to all of this that I want to be upfront about, because you’ll feel it: the very first message you send after a quiet spell can take a while to come back. The AI part of TheTaleTribe doesn’t run inside the main app, it runs as its own separate service, and to keep costs sane I’ve set that service to switch itself completely off when nobody’s using it. It costs me nothing while it’s asleep, which for a small platform is the difference between a manageable bill and paying around the clock for a machine that mostly sits idle. The tradeoff is that when your message is the one that wakes it back up, the service has to start itself from cold, boot up the program, load all its libraries, and reconnect to everything before it can even begin thinking about your question. That’s the pause you’re waiting on, and it’s a one-time cost.
The good news is it only happens once. As soon as that first message wakes the service up, it stays awake and warm, and every message after that comes back quickly, right up until you walk away long enough for it to decide nobody’s around and shut itself back down. So the mental model is simple: first message after a break is the slow one, everything after it is fast. I could make that first message instant by paying to keep the service running all the time, but for where the platform is right now that would mean spending money every hour of every day to save a few seconds that most people only hit occasionally, and that math just doesn’t work yet.
The Real Lesson
It’s the kind of change that a user probably never notices directly, chat still just answers your question, but it’s the difference between an app that works fine in a demo and one that actually holds up once someone tries to write something real on it. That gap between “works for a test story” and “works for an actual novel” — and the small, unglamorous tradeoffs like a slow first message that come with closing it — turned out to be one of the more humbling lessons of building this thing.
